A European fashion brand wanted to enter the Chinese market through Tmall and WeChat but had no on-the-ground presence in China. They needed a complete operational setup including entity formation, warehouse logistics, customer service in Mandarin, and marketplace account management. The complexity of cross-border regulations and the need for local expertise made internal execution impractical.
We established a Turnkey Asia Office engagement (T3) â an 18-month strategic partnership. Our scope included: company formation (WFOE) in Shenzhen with all legal and regulatory compliance, warehouse setup and 3PL partnership for domestic China fulfillment, recruitment and training of a 4-person local team (operations, customer service, marketing, logistics coordinator), Tmall Global store setup and launch, WeChat Mini Program development for direct-to-consumer sales, and ongoing monthly advisory covering regulatory changes, market trends, and competitive intelligence.
The WFOE was operational within 4 months. Tmall Global store launched in month 6 with 50 SKUs. First-year GMV reached RMB 4.2 million (approximately US$580,000). The local team achieved a 98.5% customer satisfaction rating on Tmall. WeChat Mini Program launched in month 9, contributing 15% of total China revenue by month 12. The client has since renewed the partnership for a second year.
"ICMD made our China entry possible. Without their on-the-ground team and expertise, we would still be planning instead of selling. The ROI has exceeded our projections."
